TLDR: Kofa's network and operations teams were coordinating battery distribution across swap stations through WhatsApp messages and phone calls with no structured way to track what was happening. We spent a week with both teams understanding their pain points, then designed a three-platform ecosystem that gave them real time visibility into the network and a structured way to move batteries to where they were needed most. Since launch, successful customer swaps have increased by 30% across Ghana and Kenya.

Most of Kofa's customers are gig workers. Delivery riders whose income depends entirely on staying on the road. When a rider pulls into a swap station and there are no fully charged batteries waiting, that's not just an inconvenience. It's lost time, lost orders, and lost earnings.
The promise Kofa makes to every rider is simple: a fully charged battery within two minutes of arriving at a station. Keeping that promise at scale, across a growing network spanning Ghana and Kenya, is an operations problem as much as it is a design problem.
Before this platform existed, the teams responsible for keeping that promise were working without the tools to do it properly. The network monitoring team had a basic version of a platform that gave them some visibility into the network, but when it came to actually moving batteries from low-demand stations to high-demand ones, everything fell apart.
Requests went into WhatsApp groups. The operations team got notified by message or phone call, then coordinated the physical movement of batteries informally. There was no structured way to track what had been requested, what was in progress, or what had been completed. The network was being managed on gut feel and group chats.
We started by listening. Before any design work began, we ran a week of user engagement sessions with both teams. Twelve hours with the network monitoring team, nine hours with the operations team, going deep on their current workflows, where things broke down, and what they actually needed to do their jobs well.
Those conversations shaped everything that followed. By the time we opened Figma, we already had a clear picture of the solution. The research didn't just inform the requirements, it became the design brief.
From there, I explored directions directly in Figma, jumping straight into visual explorations rather than lo-fi wireframes. The team thinks in visuals, and having something tangible to react to early made the collaboration sharper and the feedback more useful. With Kofa's design system already in place, the exploration could move fast without sacrificing consistency.
The result is a three-platform ecosystem. A web platform for the network monitoring team to track station status and battery distribution across the network in real time. A web platform for the operations team to receive, manage, and coordinate battery redistribution requests in a structured way. And a mobile app for the field team to accept assignments, navigate to stations, pick up batteries, and complete drop-offs, replacing the WhatsApp threads and phone calls with a clear, accountable workflow from end to end.
Since launch, successful customer swaps have increased by 30% across Kofa's network in Ghana and Kenya. Riders spend less time at stations. The operations team has visibility they never had before. And the two-minute promise is one the network can actually keep.
